Do you mean you inserted the disks (old and new) one by one with the NAS powered on? Do you have full back up of the files?
Can you post a screenshot if what you get under Volumes?

Unfortunately I don't have a backup of the files :(
I shut down the NAS first and took out all of the drives then turned the NAS on, got the 'no disk' message. Then I turned it off and added the first 4tb drive and turned it on, I got past the booting message so shut it down, added the next drive and turned it on etc. - everytime I added a drive I turned the NAS off first.
