Help! Have I lost everything? Volume data health changed from degraded to dead

I don't normally post on forums but i'm literally close to throwing up right now. Whilst I have most data backed up the thought of losing so much is scaring me a lot.

 

My drives are using X-RAID on a RN314 and basically I've expanded my drive from:

Bay 1: 3TB

Bay 2: 3TB

Bay 3: 12TB

Bay 4: 12TB

 

and inserted another 12TB into slot 2 (i.e replacing one of those 3TB drives). It started resyncing and took the usual 8 hours and then the moment it had finished it reported this:

 

Volume: Volume data is resynced.

Volume: Volume data health changed from Degraded to Dead.

Disk: Disk in channel 1 (Internal) changed state from ONLINE to FAILED.

Disk: Disk in channel 2 (Internal) changed state from RESYNC to ONLINE.

 

I noticed my shares were still accessible but media files wouldn't play and it looked like the data couldn't really be copied locally. I then removed drive 1 since that was the one reporting problems. A few reboots later I now can't access anything and the volume looks to have gone (in volumes I now see 4 red drives and a message to remove four inactive volumes.

 

Anyone know what's happened and if I have any options!? There was no warnings or indication anything was wrong with the drive in bay 1 before I started this and I had recently done the same thing fine with bay 3 and 4 over the last 6 months so thought this would be plain sailing.

    The best option is to contact Netgear paid support via my.netgear.com.

     

    The OS partition being nearly full might contribute to the problem, not sure.

      I attached all the drives to my pc and reclaime was able to find the array and I see all the data as a 16.7gb drive. Of course I have no ultimate license so no way to restore this (and equally nowhere to copy it to either!)

      This gives me hope I could at least get the data back as all the drives clearly still work but it also makes me think that surely with some commands via putty this might be possible to rebuild??
